Why most transformations underdeliver

The returns are well established. Deloitte puts the operational efficiency gain from digital business transformation at around 40%, alongside a 35% increase in the ability to meet customer expectations.

Most programmes fall short of that, and rarely because the technology failed. They fall short because the programme was defined loosely, sequenced badly, or handed to people without the authority to change the process it was meant to improve.

Twelve things that decide it

  1. Define the outcome in numbers. "More digital" cannot be finished or evaluated.
  2. Secure genuine executive ownership, not sponsorship in name.
  3. Start from the customer, and work back to the systems.
  4. Redesign the process before automating it — otherwise you make today's workarounds permanent.
  5. Profile the data early. It is worse than you think, and cheaper to find out in month one.
  6. Sequence in stages, so each proves the approach and funds the next.
  7. Fix the integration foundation before building on top of it.
  8. Resource the change, not just the build — training and support are the first things cut and the reliable cause of poor adoption.
  9. Measure from the start, so improvement is demonstrable rather than asserted.
  10. Keep decisions close to the work, or every question costs a fortnight.
  11. Make it safe to stop things that are not working.
  12. Plan the handover, because a programme that ends without an owner reverts.

Almost every item is organisational rather than technical. That is the finding worth carrying: the constraint on transformation is rarely capability. It is clarity about what is being changed and who is allowed to change it.

Positioning yourself as a market leader through technology is usually described as adopting disruptive tools. In practice it means shortening the distance between learning something and acting on it.

Organisations that can test an idea in weeks will out-manoeuvre better-funded competitors who need a budget cycle to try anything. The technology matters because it sets that interval — not because of what it is.

What good looks like a year on

The programme has closed and the new way of working is still the easiest way to do the job. The measurement continues without anyone chasing it. Nobody has to remember to follow the process, because it is simply how the work happens.

That is the difference between a transformation and a project.
